GEO agency vs traditional legal SEO agency: what actually differs

Twelve months ago, "AI search" was absent from most legal marketing websites. Today nearly every agency serving law firms lists it as a service. Some of that is real capability; a lot of it is an SEO playbook with a new label on the tin. This piece is about what actually differs between the two disciplines — not as a pitch, but because the distinction determines what you should expect to receive, and how you'd know if it's working.

To be clear at the outset: this isn't an argument that SEO is dead or that firms should stop investing in it. Traditional search still sends real cases. The argument is narrower and more useful — that getting ranked and getting cited are different problems, with different inputs, and buying one while expecting the other is how firms end up disappointed.

1. The corpus is different

Traditional SEO optimizes for one system: a crawler indexes pages, an algorithm ranks them, and a user picks from a list. There is a single scoreboard, and everyone can see it.

AI assistants don't work that way, and — this is the part that surprises firms — they don't work the same way as each other. Each engine draws on a different mix of sources when it assembles an answer. Some lean heavily on encyclopedic and reference material; others pull from community discussion and recently published pages; Google's AI surfaces draw on Google's index but summarize rather than list. The practical consequence is that a firm can be well represented in one assistant and absent from another, with no ranking change to explain it.

An agency doing GEO should be able to tell you which surfaces they work on and how those surfaces differ. If AI search is described as one undifferentiated thing, that's a strong signal the work underneath is a single SEO process with an AI label.

2. The unit of success is different

SEO's unit is a position — you rank #3 for a query, and you can watch that number move. GEO's unit is a citation: your firm is named, described, and ideally linked inside an answer that a prospective client reads instead of a results page.

These come apart more than most firms expect. The set of sources AI engines cite has diverged substantially from the top organic results for the same query — enough that ranking well is no longer a reliable predictor of being named in the answer. A firm can hold page-one positions and still be invisible in the response its future client actually sees.

That divergence is the entire reason the category exists. If rankings still predicted citations, GEO would just be SEO with extra steps.

3. What gets optimized is different

Because the unit differs, the work differs. Traditional SEO concentrates on keyword targeting, page-level relevance, technical crawlability, and link acquisition. Those still matter — a page that can't be crawled can't be cited either.

But GEO adds a layer that SEO has never needed to prioritize: making the firm resolvable as an entity. An engine has to be confident that "Smith & Associates in Sacramento" is one specific, real organization — corroborated across independent sources — before it will name that firm in an answer. That's schema, consistent naming, attorney records, authoritative directory presence, and the removal of contradictory information, as we cover in entity consolidation for law firms.

The second addition is writing for extraction rather than for ranking. AI answers are assembled from passages an engine can lift cleanly and attribute confidently. Content built to rank — long, keyword-dense, conclusion-at-the-end — often extracts badly. Content built for citation front-loads the answer and states facts in a form a model can quote without distorting them.

4. Measurement is different — and this is where relabelled SEO shows

You can verify a ranking yourself in ten seconds. Citation measurement has no such shortcut: AI answers vary between users, sessions, and runs, so a single screenshot proves nothing. Real measurement means a fixed set of buyer-intent prompts, run repeatedly across named engines, with results logged per engine over time.

This is the most reliable tell when you're evaluating providers. Ask what will be measured, how often, on which engines, and how you can check it yourself. An agency doing genuine GEO can hand you a prompt set and a per-engine breakdown. An agency doing SEO with a new label tends to offer traffic charts, a blended "AI visibility score" with no visible denominator, or a percentage lift with no baseline attached. A percentage without a denominator is marketing, not measurement — a point we make in more detail in the buyer's checklist.

5. The compliance surface is different

This one is specific to law firms and routinely overlooked.

Everything published for a firm is lawyer advertising, governed by ABA Model Rule 7.1 and the relevant state bar's rules. That's true of SEO content too. What changes with GEO is the surface area: structured data makes claims in machine-readable form, directory profiles restate the firm's credentials in places the firm doesn't control, and AI-generated draft content can introduce comparative or superlative language that no human intended to publish.

A generalist agency optimizing for citations without a bar-advertising review step can produce a technically effective, professionally risky result. When you're comparing providers, ask whether compliance review is a documented workflow with a named standard — or a word on a website.

Where the two overlap

An honest comparison has to admit the overlap, because it's substantial. Crawlability, site speed, clean information architecture, accurate structured data, genuinely useful content, and authoritative citations serve both disciplines. A firm with strong technical SEO starts from a better GEO position, and a good GEO engagement will improve traditional search performance as a side effect.

The distinction isn't that the work is unrelated. It's that GEO adds requirements SEO never had to satisfy — entity resolution, per-engine measurement, extraction-shaped writing — and treats citation, not position, as the outcome. An agency that has genuinely made that shift can describe those additions specifically. One that hasn't will describe AI search in general terms and then show you a rankings report.

The short version

Same web, different problem. SEO earns a position in a list; GEO earns a mention in an answer. The corpus is fragmented across engines rather than unified, the measurement is prompt-based rather than rank-based, the entity layer matters more than it ever did for rankings, and the compliance surface is wider for law firms specifically.

You don't have to choose between them, and most firms shouldn't. But you should know which one you're paying for.
